Depending on quality, just forfeiting the deposit is likely cheaper than buying an umbrella. Business fail.
This might be the case of not ever buying the umbrellas in the first place, and the money vanishes. Laundry success.

Was this some sjw utopian business idea? You got to charge their credit card for the full umbrella (retail price) then when they return it, refund less the rental fee. If they keep it, you profit big.
